How We Work

The operating principles that define every engagement.

Consulting is a trust business. Yet much of the industry has eroded that trust — selling work through logos and case studies that quietly reveal more than clients ever agreed to, and walking away when the deck is delivered. We operate differently. The principles below are not aspirational marketing. They are the commitments we hold ourselves to in every engagement.

Confidentiality Is Non-Negotiable

For our engagements to succeed, clients must share what they would never share in a public setting — their strengths and their weaknesses, the politics behind the decisions, the aspirations that have not been spoken aloud in a board meeting. That candor is only possible when trust is absolute.

So we hold ourselves to a stricter standard than the industry default:

We do not publish a logo wall, NASCAR slide, or client roster on our website or in our marketing materials

We do not solicit testimonials or endorsements to use in promotional content

We do not reuse client artifacts, frameworks, or data in subsequent engagements without explicit, narrow permission

We treat what happens in the work as belonging to the client — not as content we can repackage

References are available on request to qualified prospects, on terms that respect our clients’ confidentiality. We will introduce you to people who have worked with us — we will not parade them in our marketing.

We Are Invested in the Outcome

Most consulting firms sell deliverables. We sell outcomes.

Strategy without execution is theater. A polished presentation that ends with a handshake and an invoice has not actually solved anything. We have sat in the chair as operators, and we know how often well-crafted strategies die in the gap between recommendation and reality.

So our engagements are structured around a different contract:

We define success alongside the client, at the start of the engagement, in concrete and measurable terms

We establish how progress and outcomes will be measured — and we report against those measures throughout

We stay through implementation, not as observers but as active participants in the work

The engagement ends when the outcome is delivered, not when the deck is presented

This is what “invested in the outcome” actually means. It is not a tagline. It is a delivery model.

Senior Judgment Governs the Work

Every engagement is led by principal and senior consultants who have sat in the chair, made the calls, and lived with the consequences. They own the strategy, design, and oversight of the work — not a final slide review, but the thinking from day one.

We pair senior leadership with focused execution support where it adds efficiency. This model gives clients operator-grade judgment without paying senior-only rates for every hour of the engagement. It is how we deliver the quality of a top-tier firm at a structure that respects your capital.

The model also means every engagement benefits from the full intellectual capital of the firm. Through our proprietary JMA knowledge base, the discipline of our DAAEG Framework, and the collective experience of our consultants, no engagement starts from zero.

Independence Is Structural, Not Just Stated

We hold no resale agreements, referral commissions, or revenue-sharing arrangements with the software vendors and implementation firms whose tools we may recommend. Our recommendations are paid for by our clients — never by the products we point them toward.

Our recommendations are paid for by our clients — never by the products we point them toward.

We are, on occasion, referred into engagements by software vendors and systems integrators who recognize that strategy is not their core competency. Those referrals do not change our independence: the client engages JMA directly, the referring firm receives no fee from us, and our recommendations remain our own. If the right answer for the client is a different vendor’s product or a different implementation partner, that is what we recommend.

We Practice What We Recommend

We use AI inside our own consulting practice every day — always with a human in the loop. Our knowledge base, methodology codification, and analytical tools are AI-augmented and senior-supervised.

We do this because we believe responsible AI use is the defining capability question of the next decade, and we refuse to recommend approaches to AI we have not pressure-tested on ourselves first. The same applies to the frameworks, governance models, and operating disciplines we ask clients to adopt — we use them ourselves.
